The design team used to hold a meeting every morning. Although the meetings were scheduled for fifteen minutes, they often lasted much longer. Several people felt that they had less time for focused work. Their manager suggested a one-week experiment: routine updates would be written in a shared document, while urgent questions could still be discussed in person.

At first, some updates were too brief to be useful. The team agreed that each person should mention what they had finished, what they planned to do next and any help they needed. By Friday, people reported fewer interruptions. However, a new employee missed hearing colleagues explain their decisions. The team kept the written updates and added two short discussions each week. The experiment did not remove meetings completely; it helped the team choose when a conversation was useful.
